Two Mistakes To Keep Off Your Next Purchase
Six years ago, I moved into procurement at a temperature-controlled logistics company. I didn't come from an engineering background; I came from accounts payable, where I watched purchase orders turn into invoices that never quite matched. Since then, I've managed a refrigeration and heating budget of around $265,000 a year, compared bids from more than 20 vendors, and logged every order in a shared cost-tracking sheet.
If you're about to replace a refrigeration compressor, evaluate a condensing unit, compare a tankless hot water heater, or decide whether a smart thermostat is worth adding to the building you manage, this checklist has the six steps I use before signing. It won't tell you which brand to buy; it will tell you what to put in the comparison so the brand you pick is chosen for the right reason.
Step 1: Put Together a Load Profile, Not Just a Horsepower List
The first mistake happens before salespeople get involved. Someone says 'the old compressor was a 15 hp unit, so quote another 15 hp unit.' That's a replacement assumption, not a load calculation.
For a cold room or freezer, write down the following:
- Storage temperature and daily product loads/pull-down needs;
- Door-opening schedule and how long the room stays open;
- Ambient temperature extremes at the condenser location;
- Hours per year the system runs at partial load;
- Available electrical service: voltage, phase, and amp draw.
In early 2024, we were quoted a replacement for an old 15 hp compressor. Rather than accept it, I asked the service team to record suction pressure, discharge pressure, and compressor run hours for eight days. The data showed that the average refrigeration load was less than half the old unit's capacity. A smaller Bitzer compressor quote, selected with a partial-load controller, gave us realistic annual savings and a much lower starting current draw. The vendor with the 15 hp quote wasn't trying to cheat us; he was just quoting what the previous unit used.
Step 2: Compare Compressor Families for Your Operating Envelope, Not for a Marketing Slogan
You'll see three compressor families: scroll, screw, and reciprocating piston. Each has a zone where it's efficient, and none wins every application.
Scroll compressors, for example, have become the default choice in many condensing units. A Bitzer scroll compressor can be a strong fit for low and medium temperature HFC/HFO applications when the load varies and you can modulate speed. They're quiet and compact. That doesn't make them the right choice for every low-temperature ammonia plant.
Screw compressors usually step up at larger capacities. A twin-screw parallel unit makes sense where one big load can vary widely or where you need redundancy. With multiple screw compressors on a rack, you can shut one down when load drops. That's often worth more in annual savings than a modest efficiency gain on a single unit.
Before comparing quotes, ask each vendor to document which refrigerant, evaporating temperature, condensing temperature, and voltage range the model is rated for. If their response is a brochure page showing only a product photo, keep asking.
Step 3: Do the Math on a Tankless Hot Water Heater, Including Installation
A tankless hot water heater removes standby losses from a storage tank, and I'm not going to argue with the physics. The problem is that a quote for a tankless unit often arrives with other line items: a bigger gas line, new venting, condensate drainage, and possibly a recirculation pump if it takes 20 seconds to reach the farthest fixture.
In summer 2024, we replaced an 80-gallon propane storage water heater in a truck depot washroom. The storage option came in at $5,700 fully installed. The condensing tankless option was quoted at $9,200, mostly because the existing 1-inch gas line had to be enlarged and the venting route changed. My rough payback calculation came out beyond our typical equipment life, so we stayed with a tank-type unit.
A separate lesson: heat the space only when the space is actually occupied. A Mr. Heater portable propane heater is a cheap answer for a loading dock used twice a week, and almost impossible to beat on upfront cost. But if that dock starts running a daily shift through a Northeast winter, the fuel bill and ventilation requirements will change the picture. There's no single 'best heater.' There's a best heater for your annual operating hours.
Step 4: Ask 'What Is a Smart Thermostat Going To Control?' Before You Install One
What is a smart thermostat in plain language? It is a thermostat with a connection, schedule logic, and often occupancy detection. Instead of maintaining a fixed setpoint, it learns your occupied pattern and lets you change settings without emptying a toolbox.
According to ENERGY STAR (energystar.gov), certified smart thermostats can save an average of about 8% on heating and cooling costs in a home. In commercial buildings, savings depend entirely on what is connected to it. A smart thermostat is great for setpoint scheduling in offices, break rooms, and dock waiting areas.
Here's the part that salespeople don't put on the slide: a smart thermostat cannot fix an oversized compressor, a short-cycling condensing unit, or a leaky cold-room door. If the heating and cooling plant is wasteful because it's mismatched to the load, the thermostat simply schedules that waste. Fix the equipment side first, then add smart controls.
What is a smart thermostat for? Smart control of operation based on knowing when the building needs it. It is not a replacement for commissioning.
Step 5: Create a Total-Cost Comparison That Includes Commissioning and Modifications
In Q3 2024, I compared two quotes for a condensing unit. Vendor A's base price was $2,400 lower because the quote didn't include freight, electrical connection, or startup. Vendor B's quote was higher on the equipment line but included delivery, controls integration, and a factory-authorized startup visit. Vendor A's total cost was about $600 higher after the additions.
This doesn't mean Vendor A was dishonest; it means I almost compared apples to oranges. The form I use now includes these lines:
Equipment price
Freight and packaging
Removal and disposal of old equipment
Electrical, gas, or plumbing modifications
Controls integration
Commissioning / startup by a certified technician
First-year service and warranty terms
Consider also the cost of a failure: if the compressor goes down at the peak season, how quickly does the vendor respond and where are the parts stocked? That's part of total cost as well.
Step 6: Check 'Or Equivalent' Specs Against the Actual Model Before Signing
Many specifications list a Bitzer compressor or equivalent. The word 'equivalent' does useful work if it means 'same rated capacity at the same conditions.' It becomes expensive when a substitute has different mounting feet, discharge connection, oil charge, or control wiring and no one notices until the mechanic is halfway through the installation.
Ask the vendor to send model numbers and datasheets. If you're replacing a compressor inside an existing unit, also ask:
- Are the electrical connections compatible with the current controller?
- Does the replacement require a different refrigerant charge or oil type?
- Does commissioning need to be performed by a certified technician to keep the warranty valid?
- Are service parts stocked locally, or do they ship from another country?
I learned the startup question in 2023, when we had a warranty claim held up over missing startup documentation. Now we get that requirement in writing before purchase, not after delivery.
Two Mistakes To Keep Off Your Next Purchase
- Don't compare only base equipment prices. The total installed cost, including commissioning and modifications, is the number that matters.
- Don't add smart controls before correcting the mismatch between equipment capacity and actual load. The controls will only automate wasted runtime.
I'd rather spend ten minutes explaining why a quote doesn't fit than deal with mismatched expectations after the equipment arrives. An informed buyer asks better questions and approves a better purchase.
